To you, what is the best way to run a dojo?

Just a few thoughts:
Operate as a club, with minimal dues. Make sure you do something very nice once each year for the instructor.

Encourage one another, catch students doing things right. Emphasize success and quality.

Reach out to the community, volunteer, lead your students by examples of service towards others.

Support other dojo in your area, never badmouth them unless there is a serious issue of malfeasance. McDojo serve a need in the community too, build fellowship with them, perhaps you will have the opportunity to share knowledge.
